Where Are You in Your Sourcing Cycle?
Every stage carries its own risks. Pick yours to see what typically goes wrong and which checks we recommend.
1. New Product Development
Most quality problems start with a misunderstanding: a tolerance read differently, or a material assumed rather than agreed. We check first samples against your drawings and help the supplier understand what "good" looks like before tooling is final.
Recommended checks
- First Article Inspection (FAI)
- Supplier development
- Resident quality engineer
Typical risks
- Drawings and specifications interpreted differently by the factory
- Critical characteristics not identified up front
- Prototype supplier not able to scale to mass production
- Design revisions not reaching the shop floor
2. Supplier Selection
A professional website and a good sample do not prove a factory can deliver. We visit shortlisted suppliers to confirm they exist as described, own the equipment they claim, and have the capacity and quality controls for your order.
Recommended checks
- Supplier verification audit
- Quality & capability audit
- Social & environmental audit
- Business background check
Typical risks
- Trading companies posing as manufacturers
- Overstated capacity or capabilities
- Unclear ownership or financial stability
- Little local knowledge of a new sourcing region
3. Supplier Qualification
Before you place repeat business, you need evidence that a supplier's systems work consistently. We audit quality systems, processes and compliance against a scorecard, and give you a corrective action list to close before approval.
Recommended checks
- Supplier quality audit
- Management system audit (ISO 9001 etc.)
- Social & ethical audit
- Environmental audit
- Supply chain security audit
Typical risks
- Certificates that do not reflect day-to-day practice
- No working process for non-conforming product
- Retailer code-of-conduct gaps
- Labour, safety or environmental violations
4. Pre-Production Validation
The weeks before mass production are the cheapest time to find problems. We confirm that tooling, process, staffing and the control plan are ready for each product line.
Recommended checks
- Pilot run / first article inspection
- PPAP review
- Process audit (incl. VDA 6.3)
- Resident quality engineer
Typical risks
- Line not ready when production is scheduled to start
- Control plan exists on paper only
- Late design changes not validated
- Problems discovered only after volume production begins
5. Production Planning
Late shipments usually trace back to material shortages or overbooked lines. We visit the factory, check materials and capacity against your order, and send you regular progress reports.
Recommended checks
- Production monitoring
- Order expediting
- Resident quality engineer
Typical risks
- Raw materials ordered late
- Production line shared with other customers' orders
- Sub-suppliers not managed by the factory
6. Incoming Quality Control
A factory is only as good as the materials and components it accepts. We check how the supplier controls incoming goods, and we inspect critical components before they go into your product.
Recommended checks
- Incoming material inspection
- During production inspection
- Process audit
Typical risks
- Defective components accepted into production
- Cheaper materials substituted without approval
- Quality slowly drifting over repeat orders
- Materials degraded by poor storage
7. Production & Assembly
Defects will happen in mass production. What matters is catching them early and stopping them from repeating. We inspect during production, investigate root causes and verify that corrective actions work.
Recommended checks
- During production inspection (DUPRO)
- Root cause investigation (8D)
- Corrective action verification
- End-of-line checks
Typical risks
- Operators not following work instructions
- Pressure to ship overriding quality checks
- Temporary workers without proper training
- Reworked product not re-inspected
8. Outgoing QC & Shipping
The final inspection is your last chance to stop a problem before you pay and ship. We inspect the finished goods, check packaging and labels, and supervise container loading.
Recommended checks
- Pre-shipment inspection (PSI)
- Container loading check
- Amazon FBA inspection
- Supply chain security (C-TPAT) audit
Typical risks
- Cosmetic defects and missing parts causing returns
- Wrong labels or markings causing customs or retailer issues
- Weak packaging failing in transit
- Short-shipped or mixed-up cartons
